MedTech MedCare is a medical sales organization in Forestdale, Massachusetts, selling on behalf of a hundred-plus organizations. In 2018, commissions ran months behind, by hand, with zero transparency — their salespeople had trust issues, in their own words.

A commission only a custom system could untangle

The sell-through problem, in full: vendor reports arriving monthly in every conceivable format — clean CSVs to multi-tab workbooks — each vendor on its own payment lag: some two months, some one, some none. Territories drawn to the zip code and redrawn constantly. Splits cut between house, sales group, and rep — reps sitting in multiple groups on different deals, some on draws, some on guarantees.

They evaluated the market. Nothing off the shelf could hold it. So four people did — months behind, mistakes compounding.

Chapter two

The loader that became a framework

Rather than hand-coding each vendor, SEAD built configuration over code. A template is tied to an email handle: the file arrives, gets parsed by its configuration — where the headers start, which tabs hold data, which rows are totals to ignore — lands in staging, passes quality checks, and runs its custom rules before or after load.

Chapter three

Trust, engineered

The machinery that turned skeptics into users: logins showing each rep exactly what they earned and why. A pre-approval pass, so one reviewer checks every sheet before anything sends. Selective reruns for just the reports that need a fix. Automatic distribution the moment the period closes. Disputes handled as in-system transfer requests, with approval and a full audit trail. Contracts viewable as of any date in history.

One division needed to be paid as a team while each member saw only their own number — a custom blend of transparency and privacy, permissioned to the row and the column.

The nomenclature came fast, as it had at Leahy: team base rate, net base commission rate, guarantees split across two payments, retirement contributions, mid-month payments. The business within the business, learned fast.

The client runs it now. Their own team loads the monthly files with SEAD oversight, and SEAD stays the level-1-through-level-4 specialist for the nuances — a vendor's changed format, a new rule, a permissioning question — on a standing weekly cadence.
